The fundamental problem—and opportunity—is that AI models are infinitely replicable digital goods with near-zero marginal reproduction cost.
Once a model is trained, copying it costs nothing. Modifying it costs almost nothing. Combining it with other models costs almost nothing. This is the same economic structure that destroyed the music industry’s distribution monopoly and created Spotify, Apple Music, and a thousand other platforms nobody anticipated.
But here’s where it gets interesting: unlike music, AI models can be improved, specialized, and remixed into something more valuable than the original. It’s like if you could take a Beatles song, add your own instruments, change the tempo, and create something that’s objectively better for specific use cases.
A foundation model is raw material. A fine-tuned model is a finished product. The value creation is shifting from the expensive training runs to the cheap specialization process, and the economic implications are staggering.
I’m watching this play out in real time. A healthcare startup took Meta’s open-source Llama model, fine-tuned it on medical literature for $18,000, and created a diagnostic assistant that outperforms GPT-4 on specific medical reasoning tasks. You’ve got smart contract infrastructure enabling automated royalty payments. These pieces are converging into something unprecedented.
Here’s how it works: A researcher trains a specialized model for materials science applications. They tokenize the model weights, set usage terms via smart contracts, and list it on ModelDEX or a similar platform. Someone in battery manufacturing discovers it, pays 0.03 ETH for a license, fine-tunes it further for lithium-ion optimization, and re-lists their improved version with revenue sharing back to the original creator.
That’s not speculation. That’s infrastructure being deployed right now.
The implications are wild. You get instant price discovery for AI capabilities. You get compositional innovation where models get combined and improved iteratively. You get revenue streams that flow to original creators automatically through smart contracts. Why Big AI Labs Are Cooked

I can take their model (or a comparable open-source alternative), fine-tune it for legal contract analysis for $12,000, and create something that absolutely crushes GPT-4 on that specific task.
My specialized model costs 1/8,333rd of theirs to create. It performs better for the use case. It runs on cheaper infrastructure. I can sell it for $8,000 and make 67% margin. What’s OpenAI’s competitive response? Train an even bigger general model for $500 million?
That’s not a sustainable strategy when specialization is cheaper than generalization.
The big labs are like Sony trying to compete with digital downloads by pressing better CDs. They’re optimizing for the wrong variable in an economic game that’s already shifted.
The Explosion of Niche Intelligence
Here’s what gets wild: once models become liquid assets, we get Cambrian explosion of specialized intelligences that would never exist under the old economic model.

Another for optimizing seating charts for wedding planners. These would never get built by OpenAI or Anthropic because the addressable market is too small.
But in a marketplace model? Someone with domain expertise can create it in a weekend, list it for $200, and if even fifty people buy it that’s $10,000 for a weekend’s work. The economics work.
This creates something unprecedented: a long tail of specialized intelligence that covers every conceivable domain. Not because some benevolent AI lab decided to serve niche markets, but because market forces make it profitable for individuals to create and monetize specialized capabilities.
The diversity of available intelligence will increase by orders of magnitude. And all of it will be competing with the general-purpose models that cost $100 million to train.
The Distribution Moat Nobody’s Building
Here’s the insight that most AI executives are missing: in a liquid model marketplace, competitive advantage shifts from training to distribution.
The parallel to cloud computing is exact. Amazon didn’t win cloud by having better servers than anyone else. They won by building distribution infrastructure—S3, EC2, the entire AWS ecosystem—that made their compute accessible and composable.
In the model marketplace era, whoever controls the distribution rails controls value capture. That’s not the model trainers. That’s the marketplace operators, the integration platforms, the discovery engines, the quality verification systems.
Think about it. If there are 10,000 specialized models available, how do you find the right one for your use case? How do you verify quality? How do you handle licensing and compliance? How do you integrate it into your existing systems? How do you ensure you’re not violating export controls or copyright?
Those infrastructure layers are where real value concentrates. The model weights become commoditized—they’re the raw material. The distribution and integration infrastructure captures margin.

If I take your model, fine-tune it, and create something substantially different, who owns what? If I combine three different models, whose IP am I using? If the resulting model performs a task none of the source models could do, is that transformative use or derivative work?
Nobody knows. The legal framework doesn’t exist yet.
Then you’ve got export controls designed for physical goods and software that runs on specific hardware. But model weights are just numbers in a file. They cross borders instantly. They can be reconstructed from partial information through model merging techniques. You cannot enforce export controls on infinitely replicable digital goods that live on decentralized networks.
The U.S. government is trying to restrict Chinese access to advanced AI capabilities by controlling GPU exports and model access. That’s like trying to control music distribution by restricting CD manufacturing plants. The technology has already moved past the control points.
By the time you’ve figured out someone illegally exported a model, they’ve fine-tuned seventeen versions, mixed them with other models, and distributed the results globally through decentralized marketplaces. Good luck unwinding that.
This creates fascinating geopolitical dynamics. China can’t build their own cutting-edge foundation models because of compute restrictions. But they can fine-tune leaked or open-source models, specialize them for domain-specific tasks, and achieve 80% of the capability at 5% of the cost.
The strategic asymmetry favors the fine-tuner, not the trainer.
The Framework for Surviving This
If you’re trying to figure out how to compete in a liquid model marketplace, here’s the strategic framework I’m using with portfolio companies.
Stop competing on model training scale. Unless you’re one of the three or four companies that can afford $100 million training runs, you’ve already lost that race. Start competing on specialization speed, distribution reach, or integration quality.
Build for composability from day one. Your model isn’t a finished product. It’s a component in a larger system. If it can’t be easily fine-tuned, combined with other models, or integrated into existing workflows, it won’t survive marketplace competition.
Control distribution, not creation. The money is in the marketplace infrastructure, not in individual models. If you can’t build a marketplace yourself, get very good at operating within existing ones. Optimize for discoverability, reputation, and usage metrics that marketplace algorithms reward.
Embrace niche specialization. Don’t try to build a general-purpose model that competes with OpenAI. Build the absolute best model for analyzing maritime shipping logistics or optimizing pharmaceutical clinical trial design. Own a niche completely rather than competing in a commodity market.
Think in terms of model portfolios, not single models. The winning strategy is probably not “one great model” but “a collection of specialized models that work together.” Build the portfolio infrastructure to manage, version, and monetize multiple models simultaneously.
What Changes This Week
Audit your AI strategy. If it assumes you’ll maintain competitive advantage through proprietary model training, you’re planning for a world that ends in six months. Figure out what your distribution moat actually is.
Start building relationships with model marketplace platforms. They’re mostly unfunded startups right now. They’ll be critical infrastructure by 2026. Get familiar with how they work, what their governance models look like, how they handle licensing and verification.
Experiment with model fine-tuning for niche applications. Take an open-source base model, specialize it for one specific task your company needs, and see if you can create something better than general-purpose models. The tooling is cheap and accessible now. The learning is invaluable.
Talk to your legal team about IP strategy in a world of composable, fine-tuned models. They probably don’t have good answers yet. That’s fine. Start asking the questions now so you’re prepared when this becomes urgent.
Accept that model weights are becoming commodity inputs, not finished products. Adjust your value proposition accordingly. Are you selling the model, the integration, the data pipeline, the domain expertise, or the distribution access? Be honest about where value actually concentrates.
The Uncomfortable Truth
The entire economic model that made OpenAI, Anthropic, and Google the AI leaders of 2023 is getting disrupted by the same forces that disrupted music, software, and media.
You cannot maintain artificial scarcity on infinitely replicable digital goods when the tools for copying, modifying, and distributing them are freely available. The market will route around your business model whether you like it or not.
Either you figure out how to capture value in a liquid marketplace, or you watch your $100 million training runs become worth $3,000 on a decentralized exchange.
