The cost structure collapses. Traditional drug development requires $2.6 billion and fourteen years to get one drug to market. AI-native biotechs are targeting sub-$100 million development costs and 3-5 year timelines. That’s not optimization. That’s category destruction.
Materials science is even more dramatic because the search space is effectively infinite. Every possible atomic arrangement is a potential new material. Human researchers have discovered maybe 200,000 materials in all of history. AI systems have already proposed 2.2 million stable compounds that have never been synthesized.
I’m watching a stealth startup develop battery materials using this approach. They went from concept to working prototype in seven months. Tesla’s battery research team has been working on similar problems for eight years. Both teams have smart people and good resources. One team is AI-native, the other isn’t. The results aren’t close.
Industrial design is where this gets weird because we’re used to thinking of design as inherently human. But it turns out that generative AI paired with physics simulation produces design solutions that human intuition would never find.
There’s a stealth lab optimizing jet engine components. They’re using AI to generate thousands of design variations, simulate performance and stress testing, identify pareto-optimal solutions, then iterate. They produced a turbine blade design that’s 23% more efficient than current commercial designs. That design looks alien—organic curves and unexpected geometries that violate every aesthetic principle human engineers use, but the physics works.
Traditional aerospace companies have entire departments doing this work. They produce incremental improvements measured in fractions of a percent. This startup produced a 23% efficiency gain in four months with a team of seven people.
The Talent Migration Nobody’s Tracking
Here’s a data point that should terrify corporate HR: PhD graduation rates are flat, but applications to AI-native research labs are up 340% year-over-year.
The best researchers are leaving academia and skipping traditional corporate R&D entirely. They’re going straight to these agile labs where they can pursue high-risk research without grant applications, publish without political review, and see their work turn into products in months instead of decades.

AI-Enabled Versus AI-Native
Most companies think they’re becoming AI-native when they’re really just AI-enabled. The difference matters.
AI-enabled means you use AI tools to make existing processes faster. You have researchers who use AI for literature review. You have design teams that use generative AI for inspiration. You have data scientists building models to optimize specific workflows.
That’s valuable. That’s not transformative.
AI-native means your entire operating model assumes AI handles every automatable cognitive task, and humans focus exclusively on judgment calls that machines can’t make yet. The workflow isn’t “human thinks of idea, human designs experiment, AI helps analyze results.” The workflow is “AI generates hypotheses, AI designs experiments, robotic systems execute, AI analyzes results, human decides which direction to pursue.”
Notice the difference? In AI-enabled workflows, humans are the primary actors and AI is the assistant. In AI-native workflows, AI is the primary actor and humans are the strategic directors.
You cannot transition from one to the other incrementally. They require different infrastructure, different skills, different organizational structures, and different mental models about what “work” means.
Most executives don’t realize this until they’ve wasted eighteen months trying to “pilot” AI-native approaches within AI-enabled organizations. The pilots fail not because the technology doesn’t work, but because the surrounding organization rejects them like a bad organ transplant.
The Framework You Need
If you’re trying to figure out whether your competition is AI-native or AI-enabled, here’s the diagnostic I use. It’s not about what tools they have—everyone has AI tools now. It’s about architectural decisions.
Question one: What percentage of their R&D hypotheses are generated by humans versus AI systems? If it’s above 50% human, they’re AI-enabled. AI-native organizations flip this ratio. The machine generates hundreds of hypotheses, humans curate the most promising ones.
Question two: How many experiments can they run per researcher per week? Traditional R&D: maybe 5-10 experiments per person per week. AI-enabled: maybe 15-20. AI-native: hundreds or thousands, because the “researcher” is directing automated systems rather than running experiments manually.
Question three: How long from experimental results to next iteration? If the answer is “days” or “weeks,” they’re traditional. If the answer is “hours,” they’re AI-enabled. If the answer is “continuous—the system is always iterating,” they’re AI-native.
Question four: What’s their biggest infrastructure cost? If it’s salaries, they’re traditional. If it’s compute and cloud services, they’re AI-native. The cost structure tells you everything about the operating model.
Question five: Who makes decisions about research direction? If it’s committee-based with cross-functional stakeholders, they’re traditional and they’re cooked. If it’s small autonomous teams with rapid decision cycles, they might survive. If it’s “we set objectives and let the AI explore the solution space,” they’re AI-native.
Most companies score 0-1 out of 5. That’s not a competitive position. That’s a liquidation timeline.
What Incumbents Should Actually Do
Here’s the uncomfortable truth: large organizations cannot become AI-native without first becoming small.
The bureaucracy that ensures your $50B company doesn’t accidentally kill customers or violate regulations is fundamentally incompatible with AI-native R&D speed. You’re not going to fix this with training programs or culture initiatives.
Your realistic options are narrower than you want to admit.
Option one: Acquire the AI-native startups before they eat your lunch. This is what most big companies will do, because it lets them avoid organizational transformation. You keep running your legacy R&D apparatus for compliance and stability, and you bolt on acquired innovation for competitive advantage.
This works if you can stomach paying what will seem like insane valuations for companies with seventeen employees and no revenue. Those valuations will look prescient in three years when you realize the AI-native R&D pipeline they built would have taken you forty-seven quarters and $800M to replicate internally.
Option two: Build genuinely autonomous AI-native labs inside your organization. Full autonomy means separate P&L, separate decision rights, separate compensation structures, and zero obligation to coordinate with legacy business units. Most companies can’t stomach this level of separation, which is why most “innovation labs” produce theater instead of results.
Option three: Partner with companies like TurboLab that provide AI-native R&D infrastructure as a service. You get the speed and capability without organizational transformation. The catch is you’re now dependent on external infrastructure for your core innovation capability. That’s a huge strategic risk, but it might be your only option if you can’t or won’t do options one or two.
Option four: Accept that you’re now a slow-moving incumbent that competes on brand, distribution, and regulatory navigation rather than innovation. There’s no shame in this. Plenty of companies make money for decades after they stop being innovative. You just need to be honest about what you’re becoming.
Most executives will claim they’re doing option two while actually doing option four.
The Questions That Should Keep You Up
If AI-native startups can produce real breakthroughs in months while your R&D cycle takes years, what’s the half-life of your competitive moat?
If the best researchers are migrating to agile labs, and AI systems are becoming the primary research tool, what happens to your IP portfolio developed by traditional methods?
If venture capital shifts from funding companies to funding AI-native R&D pipelines that can be plugged into any company, does R&D become a commodity service?
If startups can achieve in months what your corporate innovation center achieves in years at 5% of the cost, what’s the ROI on that $400M innovation center you just built?
These aren’t rhetorical questions. These are the strategic realities of 2025.
What Changes Monday
Map every major R&D initiative in your portfolio against the five-question diagnostic framework. Figure out which ones are actually AI-native versus just using AI tools. The gap between what you think you’re doing and what you’re actually doing is probably devastating.
Identify three research areas where speed matters more than certainty. Those are your AI-native beachheads. Protect them from your existing organizational immune system or they’ll get killed by well-meaning process improvements.
Start acquisition conversations with AI-native startups in your space before they become obvious threats. The best time to buy was two years ago. The second-best time is before they announce their Series B.
Build relationships with the five best researchers who left academia for AI-native labs in the last year. They’re your talent scouts for where innovation is actually happening.
Accept that your current R&D productivity metrics are measuring the wrong things. “Papers published” and “patents filed” measure inputs, not breakthrough velocity. Start measuring time-from-hypothesis-to-validated-result instead.
The Bottom Line
Bureaucracy can’t out-learn a machine.
Your carefully constructed R&D processes, your stage gates, your review committees—they were optimized for human-speed innovation. They’re pure friction in an AI-native world.
The startups eating your lunch aren’t smarter than you. They’re just not carrying your organizational baggage.
Either you figure out how to move at AI speed, or you accept that your role in the innovation ecosystem just shifted from creator to acquirer.
